Small Portrait Assistance

Im using fighter factory, and the large portraits show up fine, but when i try to add the small portrait it comes out jumbled. The file is .pcx 256 colors at 25x25 pixels 9000,0 which is what i thought was standard. Anyone know why the small portrait keeps messing up on me? Im not sharing the pallete with the other sprites, so im at a complete loss.
